Why AI Projects Look Amazing in Demos but Fail in Real Offices
AI projects look brilliant in demos because demos use clean data, a friendly script and a presenter who knows which questions to avoid. They fail in real offices because real data is messy, real users ask the awkward question, and nobody budgeted for the cost per query, the integration work or the person who owns the result. Gartner predicted in July 2024 that at least 30% of generative AI projects would be abandoned after proof of concept by the end of 2025, citing poor data quality, inadequate risk controls, escalating costs or unclear business value.
None of those reasons is about the model. This post sets out where the gap between demo and production opens up, argues both sides of the "AI is overhyped" debate, and ends with a pilot checklist. We also look at pilot hardware such as the ASUS Ascent GX10 and NVIDIA DGX Spark, and licences such as Microsoft 365 Copilot and Microsoft Copilot Studio.
Demo vs real office: where AI projects break
| Factor | In the demo | In the real office | What to do in the pilot |
|---|---|---|---|
| Data | Curated sample files | Duplicates, old versions, scanned PDFs, wrong permissions | Clean one data set before you start; fix access rights |
| Questions | Rehearsed prompts | Vague, local shorthand, edge cases | Collect real questions from staff and test against them |
| Integration | Copy and paste | Needs ERP, CRM, email and shared drives | Pick one system to connect, not five |
| Cost | Free trial credits | Per-user licences, metered usage or hardware | Estimate monthly cost at full adoption, not at pilot size |
| Speed | One user, instant | Many users at once, slower answers | Test at realistic concurrency |
| Ownership | The vendor presenter | Nobody, after go-live | Name a business owner and an IT owner |
| Risk | Not discussed | Wrong answers, data leakage, unreviewed actions | Define where a human must approve |
Why does messy data sink AI projects?
Poor data quality is the first reason on Gartner's list, and it is the one most offices underestimate. A chatbot over your shared drive will happily quote the 2021 price list if that file is easier to find than the current one. A summary of client emails is only as good as the folder structure underneath it. Permission problems are just as common. Microsoft notes that Microsoft 365 Copilot only surfaces organisational data a user already has at least view permission for, which sounds safe until you discover how many folders are shared with "everyone". Fixing data and permissions is unglamorous, but it is usually most of the real work. For what that means for privacy, see Your Company Data Is Feeding AI. Do You Even Know Where It Goes? If your files live on an ageing file server, a clean-up onto a well-structured NAS such as the Synology DiskStation DS925+ (S$1,260.00) can be a sensible first step before any AI touches it.
Why does AI cost more after the pilot?
Pilots run on trial credits and a handful of enthusiastic users. Production runs on everyone. Cloud AI pricing is usually per user, per use or both. On the store, the Microsoft 365 Copilot Annual Subscription is S$460.00 per user for 12 months, and the Microsoft Copilot Studio capacity pack is S$3,335.00 for 12 months. Microsoft states that Copilot Studio enforces purchased capacity monthly and that unused Copilot Credits do not carry over, so sizing for steady usage matters more than sizing for launch week. Its pay-as-you-go meter is the alternative for spiky use.
Local hardware flips the model: you pay once up front, then the marginal cost of each query is mostly electricity and staff time. The ASUS Ascent GX10 (128GB / 2TB) is S$8,050.00 and the NVIDIA DGX Spark (128GB / 4TB) is S$8,800.00. Neither is automatically cheaper; it depends on volume. Our local AI vs cloud API cost model and hidden costs of owning an AI workstation walk through the arithmetic.
Why do AI agents get cancelled?
Agents add a new failure mode: they act, not just answer. Gartner predicted in June 2025 that over 40% of agentic AI projects will be cancelled by the end of 2027, again pointing to escalating costs, unclear business value and inadequate risk controls. It also warned about "agent washing", where existing assistants, RPA tools and chatbots are rebranded as agents without real agentic capability. Ask any vendor to show the agent completing a task end to end on your data, including what happens when it gets stuck.
Singapore now has a reference point for this. IMDA's Model AI Governance Framework for Agentic AI, launched on 22 January 2026, covers bounding risks up front, making humans meaningfully accountable through checkpoints where approval is required, technical controls across the agent lifecycle, and end-user transparency and training. That is a good structure for any pilot plan. Is AI overhyped, or are companies doing it wrong?
The sceptic's case is fair. Many AI pilots solve problems nobody had, vendors oversell, and a tool that is right most of the time can still be useless if checking its work takes as long as doing the job. A company that waits a year loses little and learns from others' mistakes.
The enthusiast's case is fair too. The tasks AI handles well, drafting, summarising, searching internal documents, first-pass data entry, are real and repetitive in almost every office. The failures Gartner lists are management failures, which means they are fixable.
Most AI projects do not fail because the model is weak. They fail because nobody owned the data, the cost or the result.
Our verdict: start smaller than the demo suggests, with one process, one data set and one owner, and measure it against how the work is done today. Scale only what survives a month of real users. AI pilot checklist for Singapore offices
- One problem: write the task in a sentence and how you measure it today (time, errors, backlog).
- One owner: a business owner for the result and an IT owner for access and data.
- Real data: test on your actual files after a clean-up, not on vendor samples.
- Real questions: gather staff questions, including the awkward ones, and score the answers.
- Full cost: price licences, metered usage or hardware at full adoption, plus support time.
- Human checkpoints: decide which outputs or actions need approval before they go out.
- Data rules: record where data is processed and what must stay off cloud tools.
- Exit point: agree before you start what result means stop, change or scale.
A local box is useful for this kind of controlled pilot because it lets you test on confidential data without a cloud contract; our posts on local AI agents on your desk and whether a mini AI supercomputer can replace a server cover where that works.

Frequently asked questions
Why do so many AI projects fail after the proof of concept? Gartner's July 2024 prediction that at least 30% of generative AI projects would be abandoned after proof of concept cited poor data quality, inadequate risk controls, escalating costs or unclear business value.
How many agentic AI projects are expected to be cancelled? Gartner predicted in June 2025 that over 40% of agentic AI projects will be cancelled by the end of 2027, for escalating costs, unclear business value or inadequate risk controls.
How long should an AI pilot run? Long enough to see real users on real data, including the awkward cases. Agree the success measure and the stop point before you start rather than fixing a calendar length.
Is local AI hardware cheaper than cloud AI? It depends on volume. Local hardware is a one-off cost with low marginal cost per query; cloud is per user or per use. Model both at full adoption before deciding.
Do Copilot Studio credits roll over? No. Microsoft states that Copilot Studio enforces purchased capacity monthly and unused Copilot Credits do not carry over to the next month.
Is there Singapore guidance on deploying AI agents? Yes. IMDA launched the Model AI Governance Framework for Agentic AI on 22 January 2026, covering risk bounding, human accountability, technical controls and end-user responsibility.
